For learning providers

What participants do between your sessions.

Your programme covers the ideas. Between sessions, the Hub gives each participant one behaviour to practise with a real colleague. Maya is one participant. Here is what her 28 days look like, step by step.

Sample: fictional people and demonstration data. Screens are simplified drawings of the Hub.

Who is this Trust Map about?

Key person

Daniel, project sponsor

What Daniel cares about

Hitting his targets. Depending on Maya puts his reputation on the line.

The outcome Maya wants

“Daniel backs my judgement to leadership, instead of working around me.”

Step 1 of 8 · Identify

Pick the relationship that matters

What Maya does
Maya chooses one working relationship and writes down what Daniel cares about and what she wants to be different.
Your part as programme lead
Link it to the session: ask participants to pick a relationship where this week’s topic will show up.
Why it helps
Starting with one real person keeps the work specific, so there is something concrete to practise on Monday.

Biggest gap, chosen as focus

Delivery & Consistency

“Do they believe I’ll do what I said?”

Step 2 of 8 · Identify

See where the gap is biggest

What Maya does
Maya scores the five Trust Questions from Daniel’s side twice: how much each matters to him, and how often she thinks he gets it from her. The Hub points to the biggest gap, and Maya chooses her focus.
Your part as programme lead
In the next session, ask which area people chose and why. It is each participant’s own view, not a rating from anyone else.
Why it helps
Leaders often guess the wrong problem. The map points at one area instead of five.

Not every journey starts with a Trust Map. The Self-Assessment gives a general view of how consistently someone shows all 20 behaviours across their work.

Step 3 of 8 · Design

Choose one behaviour to practise

What Maya does
Maya picks the behaviour that would make the biggest difference with Daniel: flagging risks before he has to chase her.
Your part as programme lead
Point them to the behaviours that match what the session covered, then let them choose.
Why it helps
One behaviour at a time is easier to practise properly than a list of good intentions.

Step 4 of 8 · Design

Get a short, prepared playlist

What Maya does
The playlist gives Maya three short activities in order: notice the habit, try it, then make it routine.
Your part as programme lead
You can send a playlist to the whole cohort between sessions. Each participant starts their own copy.
Why it helps
Nobody has to design the practice from scratch, and it fits around a busy week.

Early Warning

Used in her next update to Daniel

Straight after

“Raising the API slip before the deadline felt exposing, but Daniel just said ‘thanks’ and re-planned. Nothing like the reaction I’d built up in my head.”

How useful was this?
Save reflection

Step 5 of 8 · Practise

Try it in real work

What Maya does
Maya uses the activity in a real conversation, then writes a short note on what happened.
Your part as programme lead
Their notes are real examples to bring back into the room, when they choose to share them.
Why it helps
Practising where the behaviour is needed can help it become part of everyday work.

7-day check-in

Early Warning

Are you keeping it up?

“Flagged risks early three times this week. Daniel’s stopped asking me ‘are you sure?’ on dates.”

Activities done 3 of 3
Check-ins 3
Days active 19

Step 6 of 8 · Practise

A check-in seven days later

What Maya does
A week later the Hub asks whether the new habit is sticking.
Your part as programme lead
This keeps practice going between sessions, when it is easiest to drop.
Why it helps
Spacing the practice over weeks gives the behaviour time to settle.

Day 14 re-score

Same five areas, same person

Delivery & Consistency 2 → 3
Clarity & Honesty 3 → 3
Capability & Realism 3 → 3
Understanding & Connection 3 → 3
Fairness & Consideration 3 → 3

“Twice I flagged a slip before he chased me. The second time he said ‘thanks for the heads-up’.”

Step 7 of 8 · Reflect

Re-score the same relationship

What Maya does
Maya scores the relationship again and writes what has changed.
Your part as programme lead
Bring the group’s examples into the next session. Cohort reports bring the movement and reflections together.
Why it helps
Re-scoring the same map shows whether her own view has moved, alongside what she says she did.

This is Maya’s own view. It does not measure what Daniel thinks.

Step 8 of 8 · Reflect

Keep the whole journey in one document

What Maya does
Everything Maya did lands in one document: why she started, how trust moved, the work she did and her own words.
Your part as programme lead
With each participant’s permission, it is evidence of practice for your programme review. Cohort reports bring this together for the group.
Why it helps
Then the loop starts again: a new focus, practised, then re-scored.

If you’re a little curious

Would this fit around your programme?

It supports your programme. It doesn’t replace any of it. A 30-minute call with Scott is the easiest way to see whether a 90-day pilot with one cohort fits. No preparation needed.
